The most common message in OpenClaw forums isn't about bugs or model selection. It's two words: "Now what?"

That question appears after someone has successfully installed an AI agent—a process that now takes roughly 10 minutes—and discovered that installation and utility are completely different problems. The agent runs. It responds to queries. It has access to tools and can execute commands. And the person who installed it has absolutely no idea what to tell it to do.

Nate B Jones, who analyzes AI strategy, walked through the landscape of AI agent products and found they're all optimizing for the same thing: making installation easier. Meanwhile, the actual barrier to productive agent use—the specification problem—remains largely unaddressed.

The 40-Hour Specification Problem

Brad Mills spent 40 hours building a delegation framework for his OpenClaw agent. Not installing it—that took 10 minutes. He spent a full work week writing standards, accountability rules, definitions of done for every project type. He transcribed 200 hours of video into a searchable knowledge base. He documented his workflows in excruciating detail.

It still didn't work. Mills ended up micromanaging the agent harder than he'd ever micromanaged a human employee. The agent would confidently report tasks complete when nothing had been done. The promised autonomy felt like a second full-time job: supervising something that couldn't be trusted to self-report accurately.

Mills isn't an outlier. One OpenClaw guide creator reports being flooded with DMs from people stuck at the exact same point: installed successfully, now completely lost. Another user asked his agent to write five email variants and got back a cheerful "done" message with zero actual emails. His solution was to build a second adversarial auditor agent whose only job was verifying the first agent actually completed tasks. The problem nested like turtles all the way down.

There's now a small business ecosystem emerging around this gap. Someone on X is selling pre-written configuration files for $49—a soul.md, a heartbeat.md, a user.md—specifically marketed to "skip 40 hours of OpenClaw setup." You can build a viable business around the distance between installed and useful.

What Actually Works

The agent deployments that stick—where people are still getting daily value months later—share a specific architecture that has almost nothing to do with which AI model they're running.

Successful setups have a set of markdown files that function as the agent's operating system. Open anyone's working OpenClaw directory and you'll find the same structure: a soul.md that defines the agent's role, job, tone, and boundaries. An identity.md with personality constraints. A user.md containing a detailed profile of the human—preferences, schedule patterns, communication style. A heartbeat.md with a checklist the agent reviews every 30 minutes to decide if work needs doing.

None of this is artificial intelligence. It's plain text. But the quality of those files determines whether the AI agent is useful or useless.

People running multiple specialized agents—the ones with a marketing manager bot, a scheduler bot, a chief of staff bot—only make it work when each agent has its own identity, its own markdown files, its own tools, its own workspace. Clear jurisdictions. Engineers call it separation of concerns. Without it, multi-agent systems collapse into chaos.

The pattern extends to memory. Successful implementations invest heavily in how agents retain and retrieve information over time. Either through a memory.md file that accumulates insights, or a database the agent can query, or some hybrid approach. The common thread is intentionality around learning.

"The human has to sit down and describe in triggerable verifiable language what you do all day to get an agent to do it," Jones explains. "Not 'I handle marketing,' but these are the different websites I check. These are the metrics I look at. This is the spend that I'm willing to budget for. This is how I know that spend is correct."

The Me-Too Product Landscape

OpenClaw was built for developers, and developers had a natural advantage: they're already trained to think in specifics. They know you can't just say "make the image appear on the webpage"—you need file size, load time, overlay behavior, responsive breakpoints. That mental habit transferred well to agent configuration.

But OpenClaw is now loose in the wild, and most people aren't developers. The entire wave of OpenClaw-inspired products has focused on solving installation and security—problems that were real but increasingly solved.

Manis (now owned by Meta) offers either a desktop app or cloud virtual environment, automatically decomposing queries into sub-agents. More secure, easier to use, 10-15 minutes to get running. It optimizes for making it easy to type the first word, but without deep configuration capability, the agent remains limited by lack of context.

Perplexity's Personal Computer might be the most audacious bet: they're literally selling you a dedicated Mac Mini connected to their cloud, with a project manager AI routing tasks across 20 frontier models. CEO Aravind Srinivas framed it as the difference between traditional operating systems that take instructions and AI operating systems that take objectives.

The framing is correct. The problem is that objectives require knowledge about your life, your judgment patterns, your operating rhythm—information that doesn't exist because you never wrote it down. It's embedded in your standards for PowerPoints, your thresholds for financial decisions, your communication preferences. You have tacit knowledge you don't even realize you're using.

Nvidia's NemoClaw wraps OpenClaw in enterprise security guardrails, solving the very real risk of an agent with full machine access accidentally deleting critical files. But it doesn't solve what to put in the agent's operating instructions. Neither does Claude Dispatch, Anthropic's mobile-first agent bet that optimizes for on-the-go task delegation.

Every product breaks against the same wall. They're selling magic boxes—type anything, the box figures it out. Magic boxes sell extremely well right up until the moment they stop being magical.

The Structural Trap

The people with the most to gain from agent delegation are often the worst positioned to articulate what they need delegated. Expertise compresses knowledge into tacit patterns. You don't think about how you evaluate a good marketing campaign anymore—you just know. An agent can't work with "I just know."

This creates an uncomfortable divide. People who can already break down their work into clear, triggerable steps are people who probably don't need aggressive automation. People who would benefit most from delegation are people whose expertise has made their decision-making largely unconscious.

Jones suggests the solution isn't a better assistant—it's an interviewer. Your first agent shouldn't be trying to do your work. It should be interviewing you about your work, extracting the tacit knowledge, building the specifications that a future agent will need to be useful.

The industry keeps competing on installation, UI, and model selection. Those are increasingly commoditized layers. The person on the other end still has to produce a usable specification. That remains the hard problem, and it's the one almost nobody is solving.
