Here's what nobody tells you: your prototype only works on the happy path. You've tested the scenarios that make sense, the use cases that show well in demos. Then you try to scale it and discover all the ways reality is more complicated than your test cases.

For Creative Agent, that reality check came fast. "The initial few iterations that we had, we actually learned that the models were not that great for what we call soft lines categories, which are like clothes and stuff like that, but they were pretty good for hard lines or for beauty products," Nquille explained.

So they made a choice: launch where it works, learn from real usage, then expand. They restricted the alpha to product categories where the AI performed well rather than waiting until it worked everywhere. Amazon Ads didn't start with agentic AI. They started in 2023 with basic image generation—type "a lemon that looks like a basketball" and get a photorealistic image for display ads. By 2024, that same prompt generated richer textures and novel concepts. By 2025, you could prompt for "lemon juice splashing around that basketball" plus ad copy.

The jump to Creative Agent as a conversational partner wasn't just a feature upgrade—it represented a different mental model. Instead of generating one-off assets, they built something that could walk through an entire creative process from concept to delivery.

But here's where product and engineering perspectives diverged in interesting ways. Engineers want to hide complexity. Advertisers wanted to see it. "Few of the things that we had not considered was showing the reasoning, like what exactly the creative agent is thinking behind the scenes," Nquille said. "For me as an engineer I want to hide all the complexity... It's highly complex and you don't want to show that out."

Early alpha testing revealed that advertisers actually wanted visibility into the AI's decision-making process, especially when it hallucinated. The team had to invent a new customer experience that summarized the AI's thinking without overwhelming users with technical detail. That insight only emerged because they put incomplete versions in front of real users early.

The Four-Phase Framework (That Actually Matters)

Goune laid out a four-phase GTM playbook that feels less like theory and more like battle scars turned into process:

Signal intelligence: Combine usage data, industry signals, and customer conversations to identify the highest-value problem. Output: problem statements and minimum lovable product requirements.

Customer value architecture: Define who this is actually for and why they'd choose it over alternatives. Output: ideal customer profiles, positioning, and messaging hierarchy.

Adaptive implementation: Launch with coordinated execution but keep the framework flexible enough to evolve as you learn. Output: campaign strategy, channel mix, sales enablement.

Optimization and scale: Create feedback loops, dashboards, and mechanisms for continuous learning. Output: performance metrics, roadmap adjustments, scaling framework.

The "adaptive" part isn't just consultant-speak. They segmented early users by company size (small, mid-market, enterprise) to understand different use patterns. Those insights determined beta expansion criteria. They tracked not just whether people used the tool but how it performed across different funnel stages—awareness, consideration, conversion.

The same thinking applied to trade-offs between speed and robustness. "Trade-offs we should never make in isolation," Nquille said. "We should always understand what exactly are the trade-offs... We are going to get something and we have to basically sacrifice something."

Their approach: make trade-offs as a team with data about what you gain and lose. When they decided to launch with limited category support, everyone understood why and what the plan was for expansion. No surprises, no misalignment between engineering timelines and GTM promises.

What This Means for Everyone Not Shipping AI Ads at Amazon Scale

The specifics here are Amazon Ads launching a generative AI tool into their advertising ecosystem. But the pattern translates: prototype on the happy path, ship where it works, learn from real usage, iterate based on feedback from everyone who touches the product—not just end users.

"Consistent feedback and the feedback is not just from customers," Nquille emphasized. "It's from the product teams, it's from the PMM team, it's basically from anybody who is involved or who is directly or indirectly touching the product."

That includes internal teams you might forget about: UX researchers, customer success, partner teams. If you're resource-constrained, those cross-functional teammates are your force multiplier for gathering insights.

The messy middle between prototype and production isn't something you solve with better planning. It's where you learn what you're actually building and for whom. Amazon's Creative Agent team learned that advertisers wanted transparency into AI reasoning, that soft lines categories needed different models than hard lines, that micro-seasons represented untapped opportunity for budget-conscious brands.

None of that was in the original plan. All of it shaped what shipped.
